vCISO vs. Full-Time CISO: What You Actually Need
Every growing organization eventually hears the same advice: "you need a CISO." What that advice rarely includes is the math. A credible full-time CISO commands $250K–$400K+ in total compensation, takes six months to hire, and — in organizations below a certain complexity — spends much of the week on work that doesn't require an executive. The real question isn't whether you need security leadership. It's how much of one person's calendar that leadership actually fills.
What a CISO actually does
Strip away the title and the job is: own the risk register, set the security roadmap, answer to the board and examiners, manage vendors and audits, and be accountable when something goes wrong. In a 5,000-person enterprise that is more than a full-time job. In a 200-person company with a competent IT team, it is 10–20 hours a week of genuinely executive work — and a full-time hire fills the rest of the calendar with tasks the IT team already handles.
When fractional wins
- You need a program, not a person. Policies, risk management, audit readiness, vendor oversight — built and running in months, at a fraction of the cost.
- A deal or regulator is forcing the timeline. A vCISO starts next week; a full-time search takes two quarters you may not have.
- You want senior pattern-recognition. A fractional leader who has run twenty programs has seen your problem before. A first-time CISO is learning on your payroll.
When full-time wins
Be honest about the crossover point. If security leadership genuinely fills a 40+ hour week — thousands of employees, multiple business units, a standing security team to manage, constant board and regulator engagement — hire full-time. The best fractional engagements end with exactly that hire, with the program already built and the job description written from evidence rather than guesswork.

Buy leadership by the hour until the hours justify the headcount. You'll get a working security program years earlier, and when you do make the full-time hire, they'll inherit a program instead of a blank page.
